The steps
- Validate keyword fit — Confirm the keyword: search volume >= 200, difficulty <= 60 (unless we have topical authority), aligned with funnel stage and persona, and not already cannibalized by an existing piece. If it fails any check, pick a different keyword.
- Analyze top 5 ranking pages — Pull the top 5 results. For each: format (listicle, how-to, comparison), word count, H2 structure, freshness, and missing angles. Identify the gap — what could a 6th result do better than these 5?
- Define the unique angle — Don't replicate the top results. Pick an angle: deeper data, fresh perspective, contrarian take, or different format (e.g., interactive tool). The angle is what makes the post worth ranking, not the keyword.
- Build the H2/H3 outline — Outline 8-12 H2 sections with H3 sub-points. Each H2 answers a specific sub-question the reader has. Lead with the most important answer (featured-snippet shape) in the first 100 words.
- Identify supporting data and quotes — For each section, list: data points to cite (with source), expert quotes to pull (or interviews to schedule), examples to use, internal links to existing content. Pre-research saves writing time.
- Add SEO and CTA notes — Specify: title tag (<60 chars), meta description (<155 chars), URL slug, primary and secondary keywords, schema markup (FAQ, HowTo, Article), and CTA tied to funnel stage. Tail-end of the brief.
- Save outline and assign writer — Save in CMS or shared folder. Assign to a writer (human or AI) with deadline. Notify writer with brief link. Set review checkpoint 2 days before publish target.
If it goes wrong
Outline gets written but the post never publishes
Editorial calendar tracks outline-to-publish rate. If <70%, the assignment process is broken — investigate writer load and editor capacity.
Post ranks but doesn't convert
Audit the CTA and persona alignment. Right traffic, wrong offer — fix the offer placement, not the post.
Top-ranking pages change after outline is built
Re-check before publish. If competitive landscape shifts, adjust angle. Outdated outlines produce outdated content.
