The steps
- Define coverage minimums per team — Confirm with each affected team's lead: minimum bodies on-call or available, response time expectations, what's deferred vs handled. Holiday coverage is reduced, not eliminated for customer-facing teams.
- Identify volunteers first — Send a 2-week-ahead survey: who would prefer to work this holiday? Often there are voluntary takers (e.g., immigrants who don't celebrate the local holiday, or employees wanting comp days later). Volunteers > assignments.
- Assign remaining coverage by rotation — For uncovered slots, rotate fairly. Track who took prior holidays — distribute the load over the year, not the same employees every time. Document the rotation.
- Communicate schedule and expectations — Distribute the holiday coverage schedule 2+ weeks ahead. Each on-call employee receives: coverage hours, escalation path, expected response times, what's deferred. Reduces last-minute panic.
- Set customer expectations — If response times will be longer during the holiday, communicate publicly (status page, auto-responder, in-app banner). Customers respect honesty about reduced coverage; surprised customers escalate.
- Compensate per policy — Apply approved comp: time-and-a-half pay, comp day, or holiday bonus. Confirm payroll is set up for the right comp calculations. Holiday coverage compensation is not optional — it's policy.
- Post-holiday: review and adjust — After the holiday: review what happened (any incidents, response times, coverage gaps). Adjust for the next holiday. Don't repeat the same staffing shortfall.
If it goes wrong
Last-minute scheduling, employees frustrated
Hard SLA: schedule distributed 14+ days ahead. Block the SOP from completing if the timeline slips — escalate.
Coverage gap mid-holiday — no one available for an incident
Backup escalation tree always defined. If the on-call doesn't ack within 15 minutes, auto-page backup. Don't single-thread holiday coverage.
Same employees take every holiday
Rotation tracker maintained quarterly. Fair distribution is non-negotiable. If you can't make it work, expand the team — chronic over-asks lead to burnout.
