Before you start
- Interview panel availability synced to calendar
- Approved interview-stage definitions (recruiter screen, hiring manager, panel, take-home, etc.)
- Candidate has consented to scheduling tool
- Candidate name, current stage, target next stage
- Panel members and required interview types
- Candidate's stated availability
The steps
- Confirm panel composition with hiring manager — Pull the standard interview loop for the role. Confirm panel members (2-4 typical) and required interview types. Check availability across the panel for the next 5 business days — if everyone is booked solid, escalate to hiring manager for substitutes.
- Send candidate scheduling link — Send a personalized scheduling link with: panel members and their roles, total time commitment (typically 3-5 hours), agenda overview per interview, and any prep materials. Include backup options (different days/times) — single time slot is too restrictive.
- Auto-confirm slots and send calendar invites — When candidate selects, the tool auto-confirms with panelists and sends invites to all parties. Each panelist receives: candidate name, resume, role context, the specific interview they're conducting (e.g., 'Technical deep-dive'), and prep notes. Auto-include dial-in or video link.
- Send candidate prep packet — 24 hours before the loop, send the candidate: schedule with names + titles + LinkedIn URLs of panel members, what each interview will cover, any take-home or pre-work expected, dress code (typically 'come as you are'), and the recruiter's number for day-of issues.
- Day-of: monitor for issues — On the day of, monitor for cancellations, no-shows, technical issues. Have a backup plan: if a panelist cancels last-minute, can someone else step in or do we reschedule that one interview? Communicate with both candidate and panel proactively.
- Post-loop: collect feedback and update ATS — Send each panelist a structured feedback form within 1 hour of their interview ending. Set a 24-hour deadline for feedback. Update ATS with all feedback collected, schedule a debrief meeting with the panel within 48 hours, and notify the candidate of timeline for decision.
If it goes wrong
Panel cancellation 2 hours before interview
Have a documented substitute roster per role. If no substitute available, reschedule that one interview rather than canceling the whole loop. Contact candidate immediately with apology and next steps.
Candidate finds the schedule overwhelming and reschedules multiple times
Default to half-days (not full-day) loops. Spread intense interviews across 2 days if possible. Candidate experience matters — exhausted interview = bad hire signal.
Panelist gives one-line 'no thanks' feedback
Require structured feedback form with specific dimensions (skill, communication, hire/no-hire). One-line feedback isn't actionable — coach panelists or remove them from interview duty.
