Before you start
- Target keyword clusters defined (topic groups, not just individual keywords)
- SEO tool with rank tracking and content gap analysis (Ahrefs or SEMrush)
- Published content inventory available (URL + title list from sitemap or CMS)
- Target keyword cluster (primary keyword + 15-30 related terms with volume and difficulty)
- Current content inventory for the cluster topic area
- Competitor URLs currently ranking for the primary keyword (top 5 from SERP)
The steps
- Map all keywords in the cluster to current ranking URLs — Run the cluster through your rank tracker and export keyword, position, ranking URL, and 30-day impressions and clicks from GSC. Sort into three buckets: page one (1-10), page two to three (11-30, the best optimisation targets), and no ranking URL at all — the gaps.
- Audit existing content quality for ranking URLs — For every URL ranking on a cluster keyword, compare word count against the top three competitors and note internal links, backlinks and last update. Flag the pages punching below their weight: position 8-15 on a high-volume term with thin content.
- Run competitor content gap analysis — Run a content gap report against your top five competitor URLs and export what they rank for and you do not. Keep volume above 200 and difficulty under 50 — proven demand, reachable ranking. Add them to the table as gaps.
- Identify cannibalization conflicts — Where two of your own URLs rank for the same keyword, Google is picking between them and both lose. For each conflict, name the page that should win — usually the older or more complete one — and the fix: redirect, canonical, or merge.
- Score opportunities and prioritize — Score each opportunity as volume divided by difficulty, weighted 1.5x for a gap, 1.2x for position 11-30 and 0.8x for page one. The top five become the action list, each tagged with one action: new page, expand, fix cannibalisation, or add internal links.
- Write audit recommendations report — Five sections: cluster overview with total keywords and estimated monthly clicks; five quick wins; content gaps with target keyword and format; optimisation targets with what each page is missing; cannibalisation fixes naming the URLs. One recommendation, one action, one owner.
- Load recommendations into editorial calendar — Create a task per top-five action in the content backlog with an owner, a date, and a link back to the report. Brief the SEO or content lead in two sentences: total opportunity, highest-leverage action.
If it goes wrong
Rank tracker data and GSC data don't match
Use GSC as the ground truth for clicks and impressions. Use Ahrefs/SEMrush for keyword discovery and competitor analysis. Discrepancies are normal (different measurement methods) — note both data points in the audit, prefer GSC for performance assessment.
Content gap analysis returns hundreds of keywords — hard to prioritize
Apply hard filters: volume > 200, difficulty < 50, exclude branded terms, exclude queries already addressed in content. If still too many, group by sub-topic and prioritize the sub-topic with the highest combined volume.
Recommended new pages are created but do not rank within 6 months
Check: internal linking to new pages (often the issue — new pages with no internal links don't get indexed priority), page load speed, and whether the content actually satisfies the search intent (read the query — does the page answer it fully?).
