What Is an AI Employee? A Definition That Isn't Marketing
Everything is called an AI employee now. Here is the actual test — state, hands, a loop and a job — and what fails it.

The word has been stretched
"AI employee" now describes chatbots, browser extensions, workflow templates and, occasionally, a prompt. When a term covers everything it stops carrying information, and buyers end up comparing products that have nothing in common.
So here is a definition you can test a product against in five minutes.
The four-part test
1. State. Does it remember between sessions, without you pasting context back in? Not "does it have a chat history" — does yesterday's correction change today's behaviour? A tool that starts fresh every morning is a tool, and you are its memory.
2. Hands. Can it act on the world? Publish, send, write to a system of record. If its output is always text handed back to you, the last mile is your job forever, and the last mile is where the time goes.
3. A loop. Can it take a step, look at the result and take another one? This is what separates finishing a task from producing a plausible attempt. Anything multi-step will hit an unexpected result; without a loop, that is where it stops and waits for you.
4. A job, not a request. Does it have a standing mission it executes without being asked? An assistant answers. An employee is responsible for an outcome between now and next Thursday.
Something with all four can own work. Miss any one, and a human is holding the loose end — which is fine, as long as you know that before buying.
What fails the test, and that is OK
ChatGPT has no persistent state across your workflow and no hands. It is an outstanding thinking tool. Longer version.

Most "AI helper" suites have partial hands and no shared state between helpers, which is why you end up moving text between windows.
None of these are bad products. They are just answering a different question, and the marketing has made that hard to see.
Why the distinction is worth money
Because the expensive part of a task is rarely the thinking. It is the carrying — the context you hold, the follow-up you remember, the last step you perform, the thing you notice did not happen.
A tool improves the thinking and leaves all the carrying with you. That is why teams adopt AI, get faster, and end up busier.
An employee takes the carrying. That is a smaller-sounding claim and a much larger practical one.
What this does not mean
It does not mean autonomy on everything. The employees that work have a clear line: act on the routine, escalate on the ambiguous, never act on the irreversible without a yes. An AI that never asks is not more advanced — it is unsupervised.
And it does not mean replacing people. It means the queue work stops being anybody's job, and the humans go back to the calls, the relationships and the decisions that were always the reason you hired them.
The practical version
Next time something is sold to you as an AI employee, ask four questions: does it remember, can it act, does it recover, does it have a standing job?
If the answer to all four is yes, you are buying a colleague. If not, you are buying a tool — and there is a right way to shop for those too.
